The situation
Demand growing faster than the project office
The IT services group supports every IT division in the company. Customer and business demands pushed it to improve how it served the business units that rely on it.
It needed to plan, deliver and complete projects more effectively and to manage its people more efficiently. That required an enterprise system and the processes to go with it, adopted by everyone from executives to team members.
Warning signs
- Rising demand from the business units
- Projects hard to plan and complete
- People and time hard to manage across divisions
- No single view of the project portfolio
- Unclear cost of project work versus maintenance
What we did
Test it, then move everything over
Several divisions engaged Digineer to set up project and portfolio management processes as part of an enterprise project management system. Digineer worked with the management team to design, configure, train and support adoption.
Processes first
Digineer brought its own project management processes and requirements framework, then customized the solution to fit the client’s needs.
Two releases
The first release tested the process and the technology. The second release migrated every in-flight project onto the new system.
Training and mentoring
More than 500 employees were trained, including executives, resource managers, project managers and team members, with mentoring for the people adopting the system.
The outcome
A portfolio leaders can see and manage
Higher project management maturity
The group raised its project management maturity and can now tie process improvement to what the tool can do.
One view of the portfolio
Projects and the portfolio are visible across the enterprise, which supports more objective and consistent evaluation of initiatives. A dashboard gives management a decision support view.
Clearer costs, better charge-back
The group better understands how its time splits between project work and maintenance, and gained a more effective charge-back model.
Better service to the business
Resources are managed more efficiently, and the business units it serves benefited from a much improved level of service.
