A new BI platform, adopted from day one.
An academic medical center’s laboratory division had chosen a new BI tool that would reach every one of its divisions, and it wanted users to have a great experience from the first day. The situation
A reporting change that would touch every lab
The division wanted standardized reports, dashboards and processes. After a proof of concept it had selected a new BI tool, and a new way of doing business intelligence would eventually touch every division in the department.
Leaders knew the technology alone would not make it work. Adoption into the culture was paramount, and users had to find the tool useful from the first day. The division needed a partner with both BI and change management expertise to create, implement and sustain the new platform, with a systematic communication and training strategy across the laboratories.
Warning signs
- A new BI tool reaching every division
- A custom report request process to streamline
- Existing reports to sort out and migrate
- Validation and sign-off that needed firmer ownership
- A vendor rollout that needed an objective third party
What we did
Align the people before the technology
Digineer took a top-down approach. The change manager worked with new governance groups and the business to create alignment before any technology went live, while Digineer program managed both its own work and the vendor’s tool implementation.
Governance that sets priorities
Digineer facilitated a steering committee and a working group to set goals, objectives and KPIs, and built the frameworks for recurring meetings and a process for report prioritization.
Communication and training
An audience assessment shaped the communication plan, training plan and change strategy. Digineer worked with the vendor on a roll-out plan and wrote working session scripts for a train-the-trainer approach with power users.
A front door for reporting
Digineer gathered requirements with subject matter experts, built a SharePoint front door site for BI, piloted it and revised it on feedback. A BI architect added data validation practices and represented the client’s interests in vendor design decisions.
The outcome
A great experience from day one
100% adherence at launch
Time spent on alignment let the division grow skills, reorganize teams, reengineer request processes and train the business, and reach 100% adherence to the new processes and tools at implementation.
One place for reporting
The SharePoint site became a one-stop shop for the department’s reporting needs, with full visibility through approval, prioritization and fulfillment of custom report requests.
A library for 300+ reports
A searchable report library shows each report’s requirements, approvals, purpose, which labs use it and how it has changed over time.
Practices the team keeps
A developer testing checklist, a firmer user acceptance process and resource planning recommendations, plus coaching for the client’s report development analysts to take on business analysis work.
