Nine divisions, one set of priorities.

An academic medical center’s laboratory division had a backlog of report requests, no way to rank them and no agreed definitions for the metrics leaders wanted. Digineer brought business analysis, data architecture, project management and change management together to build consensus on priorities and KPIs. The phase finished ahead of schedule and under budget.

The situation

Plenty of demand, no way to decide

Leaders wanted timely, systematic measurement to support evidence-based decisions. Demand for key performance metrics was high, but strategic goals were not clear at every level and nobody had been named to make BI decisions.

Report requests piled up with no method for ranking them. A long, niche report could be built ahead of a short one that served large parts of the business, and managers had to call IT to move critical reports up the queue. Each business unit defined the same dimensions its own way, which blocked enterprise reporting.

Warning signs

  • A report backlog with no way to prioritize
  • No clear decision makers for BI
  • Critical reports missing deadlines
  • Each unit defining the same metric differently
  • Duplicate reports in a library of 1,100+

What we did

Build the decisions, then the dashboards

Digineer ran two workstreams side by side: business intelligence maturity and organizational change management. Dedicated senior consultants did the work and trained client staff to carry it forward.

A committee that decides

Digineer helped identify 10 division leaders and organized them on a BI steering committee with a set meeting cadence. The committee resolves prioritization disputes and gives final approval on data definitions.

A prioritization process people follow

Digineer worked with key employees from nine divisions to build consensus on a formal report prioritization process, with a request form, a communication model and process documentation.

KPIs defined and delivered in sprints

Using Agile for the first time in the client’s history, the team gathered requirements and produced data definitions, reports and dashboards for turnaround time, billable volumes and process volumes.

The outcome

Metrics the whole division agrees on

Three KPIs approved

Data definitions for turnaround time, process volumes and billable volumes were approved, so the business can report across the enterprise where it once could not.

Critical reports on time

The organization now follows the prioritization process to rank its report queue, and the most critical reports are delivered on time.

A BI tool chosen with clear criteria

Digineer helped set the selection criteria. The client completed its proof of concept and selected a BI tool vendor.

A roadmap for what comes next

Digineer left a 6 to 9 month roadmap for implementing the BI solution, and the phase finished ahead of schedule and under budget.
